As Automation Cuts the Risk, Operations Reclaims its Role

Operations teams at asset allocators were never supposed to be the weak link in the chain. Their mandate is to ensure that capital calls are processed, reports are captured, exposures are understood, and boards receive accurate information – quietly, consistently, and reliably.

The situation that’s emerging is one of ops teams struggling with expanding portfolios and increased reporting volumes. Operations is not just busy, it’s overstretched. And when stretch turns into strain, manual data work is more than merely inefficient. It becomes a source of risk.

From allocators managing a single pool to complex organizations with multiple pools of capital, the disciplined competence of operations is being challenged by rising complexity that allows small vulnerabilities to accumulate in otherwise diligently run processes.

The near miss that changes the conversation

Consider the familiar end-of-quarter cycle. Capital account statements begin to appear across multiple General Partner portals. Several reports arrive by email. One fund manager has changed the format of its schedule of investments without notice. Another has published later than expected.

The Investment Committee pack depends on these numbers, but there is little slack in the timetable. Inside the allocator’s operations team, one analyst is on leave, leaving the remaining team to process intake, classification and reconciliation at pace. Documents must be downloaded, renamed, aligned to the allocator’s internal holdings register and reconciled against prior periods – quickly and accurately.

Late at night, under pressure, an analyst files a report to the wrong folder. A holding is classified slightly differently from the prior cycle. The same underlying company appears in two funds under variant names.

Nothing is obviously wrong at first. The report is completed and the exposures aggregate as expected, but when they are rolled up the total holding ends up split across two entries and the institution’s true concentration is understated.

During a final cross-check against the prior period, someone notices the error. It’s fixed before the IC materials are finalized and the numbers go out clean, but ops knew that luck saved the process – on this occasion.

Manual data environments generate risk

The problem in this example was a simple naming inconsistency. It’s precisely the kind of data variance that slips in when documents are handled manually across multiple sources.

Raymond Panko, a U.S. academic who has run laboratory studies and real-world audits of business spreadsheets for more than 30 years, has found that manually maintained data environments are inherently inaccurate:

  • Human error rates are consistently non-trivial (typically 1-5 percent of formula cells)
  • Most large datasets, such as spreadsheets, contain errors and many errors go undetected, even after review.
  • Informal checking (spot checks, casual review) catches far fewer errors than structured inspection.

The implication is clear: manual data environments generate risk. As scale increases, the probability of unnoticed risk rises with it. Much of the time errors are small and eventually corrected. In stressed situations, they can surface precisely when clarity matters most.

Complexity has outgrown the process

Portfolios are materially more complex than they were a decade ago. Allocators manage more funds, across more strategies, in more jurisdictions. Cross-asset exposure questions are routine.

At the same time, reporting inputs remain stubbornly document centric. The Institutional Limited Partners Association (ILPA) has invested heavily in standardized reporting templates to help LPs overcome inconsistent formats and comparability. The need for such templates points to the underlying friction.

In practice, many operations teams are still working across:

  • Fund portals with irregular publishing schedules
  • Email-based reporting
  • Messaging threads confirming capital call details
  • PDF, Excel and other formats

Each input must be interpreted, extracted, classified, filed, and reconciled. Even when each step is executed diligently, this is a human-dependent process operating at scale.

The Basel Committee on Banking Supervision defines operational risk as the risk of loss resulting from inadequate or failed internal processes, people or systems. Most allocators would not describe their document workflow in those terms. Yet as portfolios grow and complexity compounds, this definition becomes increasingly apt.

Operations controls what becomes “official truth”

The integrity of operational processes determines whether an exposure dataset reflects economic reality or a close but slight approximation of it.

Even small inconsistencies can have downstream consequences. A duplicate company recorded under marginally different names may understate concentration. A misapplied classification may shift sector exposure. A missed document may delay recognition of liquidity commitments.

Individually, these are not dramatic failures. Collectively, they are structural vulnerabilities created when complex oversight relies on manual workflows.

Market pressures point to the need for change

Recent liquidity dynamics illustrate what exposure questions look like in reality and how the task of answering them produces risk.

The Chartered Alternative Investment Analyst (CAIA) Association reported that in 2022 and 2023, capital calls outpaced distributions by roughly 20–30 percent, the largest gap since 2008. At the same time, the Chartered Financial Analyst (CFA) Institute has described how the denominator effect pushes private allocations above policy targets when public markets fall, forcing difficult rebalancing decisions.

These dynamics create real, urgent governance pressure. ICs want clear answers on liquidity exposure, concentration and commitment pacing. Chief Investment Officers must respond with confidence.

In that environment, any weakness in the exposure pipeline becomes visible. If data is delayed, inconsistently classified or manually assembled from fragmented sources, clarity deteriorates. Market volatility may be external, but its consequences are shaped by how accurately and how quickly the institution sees its exposures.

Burnout as a leading indicator

There is another signal that rarely makes its way into board materials: exhaustion.

When analysts spend most of their day checking portals, downloading files, fixing taxonomies, and reconciling inconsistencies, the work becomes reactive. The objective of generating insights falls a distant second to the focus on avoiding errors.

A key challenge is staffing against fluctuating workload throughout the quarter. For instance, a small endowment might find that a single ops analyst is sufficient most of the time, but easily generates enough work for three analysts for several days each quarter.

Institutions hire highly educated, ambitious professionals with strong analytical skills, ask them to work as manual intake processors, and subject them to relentless cycles of cognitive monotony and overload. Inevitably, attention fatigue creeps in and minor inconsistencies become harder to spot. It’s not only inefficient; it erodes engagement and retention.

Over time, this creates a dangerous feedback loop. High staff turnover weakens institutional memory. Training cycles repeat. Manual processes become more brittle rather than less.

One option is to outsource the workload to managed service providers specializing in exposure data. These firms can scale capacity quickly, often by allocating additional analysts during peak periods, but the underlying process remains document-driven and human-dependent. This means manual error risk remains, requiring institutions to add a mitigating review process. The core data environment and mapping logic will often reside with the provider, which can limit direct institutional control over how exposures are defined and maintained.

From breaking point to leverage

The trajectory for most allocators is clear: more funds, smarter strategies, greater scrutiny, and higher expectations of transparency. Set against this are the inherent risks of manual workflows, the limitations of templated workarounds, and increasing liquidity strain.

Adding complexity to the same infrastructure amplifies fragility. The progress is gradual and manual operational processes won’t buckle overnight. However, the rise in operational risk will usually outpace any investment in headcount.

What’s the alternative to hiring more people? It’s building an exposure data foundation where document capture, extraction, standardization and reconciliation are automated end-to-end. Exposure data needs to become a continuously governed pipeline rather than a periodically assembled snapshot.
